ECS Newsletter 14 - What CEO Succession Research Tells Every Mid-Career Professional About Their Own Path

Heidrick & Struggles released a report on CEO succession planning at Fortune 500 companies. The headline finding is striking. More than a third of companies currently have a CEO whose capabilities do not match what the organization needs to succeed over the next two to three years. Only 25 percent of leaders said they treat CEO succession planning as a priority. One in three companies have no metrics at all for evaluating whether their succession process is working.

This is a report about the C-suite. But the implications run straight down through every level of an organization, and they matter directly for finance and business professionals who are serious about where their careers are going.

The first implication is practical. If more than a third of large companies have a capability gap at the top, and only a quarter are actively developing the pipeline beneath it, that means most organizations are not preparing their next generation of leaders with any real intention. They are hoping the right person surfaces when the moment arrives. The professionals who understand this and develop themselves deliberately, rather than waiting for their organization to do it for them, are the ones who end up in the roles when those moments come. The research is not describing a talent shortage. It is describing a development vacuum, and a vacuum is an opportunity for anyone paying attention.

The second implication is about how the C-suite increasingly gets filled. The report notes that 27 percent of Fortune 500 CEOs appointed since 2024 have been external hires, up from 18 percent in prior years. Organizations are going outside because their internal pipelines are not ready. That trend has a direct effect on mid-career professionals. It means the path from where you are to a senior leadership role is not automatic, and tenure alone is not a qualification. The professionals who move into those roles, whether internally or by moving across organizations, are the ones who built the capabilities before the opportunity appeared, not after.

The third implication is the one most relevant if you have any ambition beyond the director level. The report makes a point that applies at every stage of a career, not just at the top. Tomorrow's leaders are being shaped right now by the development opportunities they are given, the people who champion them, and the environments that either stretch or constrain them. That is not a statement about CEOs in the abstract. It is a statement about what you are doing in the next 12 to 24 months and whether it is building the kind of range that leadership roles actually require.

The capability gap the report identifies at the CEO level exists in some form at every level below it. Most professionals have never honestly assessed whether their current capabilities match what the next role actually demands. Most organizations are not going to do that assessment for you. The ones who get there are the ones who do it themselves and close the gap on purpose.
